When does an AI assistant need retrieval rather than a longer prompt?

  • AI
  • workflow ownership

The short answer

Retrieval can help when an assistant needs relevant information from a changing collection of documents rather than a small, stable set of instructions. It supplies selected context to the model at the time of use. Retrieval does not guarantee a correct answer; information quality, permissions, selection and evaluation still matter.

What to establish

Identify the questions and the documents authorised to answer them. Check whether a concise prompt with supplied examples is sufficient before adding a retrieval system. If retrieval is needed, plan document ownership, updates and access rules alongside the technical design.

How to assess readiness

Evaluate whether the right material was found and whether the answer used it accurately. Test missing, conflicting and unavailable information, with an appropriate refusal or escalation path. A longer prompt and a retrieval pipeline have different failure modes, and neither removes the need for human accountability.

Make it concrete.

An internal assistant answering questions about a frequently updated handbook may benefit from retrieving the relevant current section. A fixed formatting task using one short policy may need a much simpler setup.

Before you commission

  • Define the information source and allowed questions.
  • Test retrieval and answer quality separately.
  • Plan updates, permissions and unresolved-answer handling.
